Why Lean Teams Win (and What They Actually Need)

The teams that move fastest aren't the biggest. They're the ones that know when to hire a generalist instead of three specialists.

There’s a pattern I see over and over in crypto and AI: a founding team of 3-5 people who are brilliant at their core thing — protocol design, model training, product vision — but drowning in everything else. Marketing. Investor relations. Project management. Content. Hiring.

The instinct is to hire specialists. A head of marketing. A BD lead. A project manager. But at the stage where you have 5 people and 6 months of runway, that’s the wrong move for three reasons.

1. Specialists need context they can’t get yet

A great head of marketing needs a product story, competitive positioning, brand guidelines, and a content calendar. If those don’t exist yet, you’re not hiring a marketer — you’re hiring someone to figure out what marketing even means for you. That’s a different skill.

2. The work isn’t cleanly separable

At early stage, “marketing” bleeds into “BD” bleeds into “product” bleeds into “operations.” The person writing your investor update is the same person who should be drafting your launch tweet. Splitting this across three people creates coordination overhead that kills the speed advantage of being small.

3. What you actually need is leverage

You need someone who can context-switch fast, operate autonomously, and make good-enough decisions across domains without needing to be managed. Someone who’s done this before at other lean teams and knows what “good enough” looks like at this stage.

That’s the generalist consulting model. Not an agency that hands you a strategy deck. A person who embeds with your team, picks up whatever’s on fire, and keeps things moving while you focus on your core work.


The best early-stage teams I’ve worked with share one trait: they’re honest about what they’re bad at, and they get help without over-hiring. The leverage play isn’t more people. It’s the right person, moving fast, across the right surface area.
